Factory Floor Reality: The Red Envelope Trap

If you spend enough time working in production across Asia, eventually you will encounter the red envelope moment.

A factory manager quietly hands you an envelope.
Sometimes it’s framed as a gift.
Sometimes it’s “for dinner tonight.”
And sometimes it’s simply expected.

Early in my career I learned something important:

The moment you accept it, your independence is gone.

Now when quality issues appear, your judgment becomes questionable, your reports lose credibility and eventually the factory will expect something in return.

The best way to avoid the trap is simple:

Refuse politely, not aggressively -
Embarrassing someone publicly can damage relationships. A quiet “I can’t accept company gifts” usually works.

Be consistent -
If you refuse every time, the expectation disappears.

Build respect through fairness -
Factories may not like strict QA people at first, but they respect the ones who are predictable and professional.

Focus on the long game -
Trust and credibility in this industry are far more valuable than a short-term favor.

Most of the best factory relationships I’ve had came from a place of mutual respect, not hidden incentives.
